Do you have to play all your Witches each round, and can they be hidden or revealed in either phase?

Yes. You must play every Witch in your hand, including ones drawn mid-round, and cannot keep or discard them. You choose hidden or revealed as you play each one, in either Phase 1 or Phase 3.
